Rule 1: FIFO Always (First In, First Out)
Older stock ships first. Never hold old H100 stock to ship newer H100 to a customer. Technology depreciation is real โ€” a 6-month-old GPU is a 6-month-closer-to-obsolescence GPU.
Rule 2: Reserve Before Commit
No verbal commitments to customers without a formal reservation in the inventory system. Two AEs promising the same 4 H100s to different customers = one very bad situation. CRM reservation system must be the single source of truth.
Rule 3: 90-Day Sell-Through Target
Any GPU inventory item that hasn't moved in 90 days triggers a review: is the price wrong? Wrong market? Wrong channel? Don't sit on inventory โ€” GPU technology moves fast and so does pricing.
Rule 4: Insurance โ€” All Inventory Insured
โ‚น50 Cr of GPU inventory must be fully insured: fire, theft, accidental damage, transit. Annual premium: ~โ‚น25-40L. Non-negotiable. One fire at the warehouse without insurance = company-ending event.
๐Ÿ“ก Demand Forecasting โ€” Monthly Process
Step 1 (15th of each month): Pipeline Review
VP Procurement reviews CRM pipeline: which deals have GPU hardware? What's the GPU type and quantity? Expected close date? This becomes the raw demand forecast.
Step 2 (20th): Apply Win Rate Adjustment
Pipeline ร— 35% win rate (qualified deals) = expected units. Add safety stock: +10% for unexpected demand. This is the order quantity for NVIDIA next quarter.
Step 3 (25th): Submit to NVIDIA
